How to Win Back Past Guests and Turn Them Into Direct Bookings

A list of guests who already know you is your cheapest sales channel: how to use it without spamming.

Why start with people who already stayed

A guest who has already slept at your hotel knows the rooms and does not need convincing that you exist. If they came back through an OTA, you also paid commission on them (see what an OTA booking really costs). According to a TripAdvisor figure quoted by Revinate, 80% of hoteliers agree that increasing repeat bookings is "very important" to their future. The intent is rarely the problem; the missing process is.

What data to keep during the stay

You need very little to write something relevant, as long as it is recorded in your PMS or a tidy sheet:

  • Name, WhatsApp and email, with explicit permission to contact them.
  • Stay dates and trip purpose (couple, family, work, celebration).
  • Booking channel: OTA or direct.
  • Preferences and comments: favourite room, allergies, what they liked.

Handle this data under your country's data protection law: say what you use it for and give an easy way to stop receiving messages. A good moment to ask for permission is online check-in, before arrival.

When to write and what to say

Skip the quarterly mass blast. Three moments work better because they are personal:

  • A couple of days after checkout: thank them and, if it went well, ask for a review.
  • Near the anniversary or the same season as last year: recall their trip and invite them back.
  • Before a low-occupancy date: a specific offer for guests who already know you.

Offer value, not just a discount: late check-out, breakfast, a room upgrade or a returning-guest rate. That protects your price against the OTAs.

WhatsApp or email: choose by guest

In Latin America WhatsApp is usually where the guest already talked to you, and it lets you close the booking in the same conversation (see WhatsApp for hotels). Email still helps for guests who booked from abroad or prefer more detail. A hotel email marketing guide recommends segmenting by booking source and stay history, capturing consent at every touchpoint and measuring bookings rather than opens. On WhatsApp, also follow the platform's rules for business-initiated messages: approved templates, and only for people who opted in.

How to measure it

Track three numbers: guests contacted, guests who replied, and direct bookings that came out of it, with their value. Compare that with the commission you would have paid had they returned via an OTA. That is enough to know whether the effort pays. Run it for one quarter before tuning messages and timing.

Where an AI agent can help

The hard part is not writing the message but answering fast when the guest replies "do you have availability in December?". xcale (xcale.app) puts AI agents on WhatsApp and Instagram enquiries, running on the systems the hotel already uses, so that answer does not wait for someone to be free. Results depend on your hotel, your market and your dates.

Frequently asked questions

Can I message any past guest on WhatsApp?

No. Only those who gave permission to be contacted, using WhatsApp-approved templates, with an easy way to opt out.

How often should I contact them?

Rarely and with a reason: after checkout, near the trip anniversary and ahead of low-occupancy dates. Avoid context-free mass sends.
